Who should I include on my reference list when I apply for jobs?

A former client reached out to me recently asking for clarity on who to include on their reference list when applying for jobs. Would it be appropriate to include mentors from college they still keep up with, or should they only include current managers?
First of all, let me give you an example of references to avoid…
Years ago, I had an amusing phone call while conducting a reference check for a potential hire. The reference was a business person, and I assumed they had been this potential hire’s manager at one point. I asked, “can you tell me more about the context in which you worked with the potential hire?” The reference got uncomfortable. He responded, “We’ve never worked together. I’m friends with his parents. Haven’t seen him in years! But I can tell you he was a really sweet little kid.”
JobSeekers, unless explicitly asked, do not provide personal references on your job applications. Especially ones who haven’t seen you since you were a child!
You typically need to include no more than 4 references, unless asked otherwise. Recruiters and Hiring Managers are most interested in speaking to your current and former managers - people who can share tangible examples of your work, and who are able to speak about how you receive/implement feedback, navigate tricky situations, and whether or not you meet expectations. The more recent, the better.
If you are asked to include a reference for a current manager, but you have not yet shared your job search plans with said manager, it's OK to include former managers or coaches, or reach out to mentors within your current organization that you trust.
I would not include people you haven't worked with in several years, or who are from your college/graduate years if you now have several years of work experience under your belt.
The only time I would include older references (i.e. more than 5+ years), is if they can provide context that is super relevant to the roles for which you are interviewing. For example, let's say you used to work in a school setting, but have spent the last few years in a nonprofit, but now you're interviewing for school and district roles, you might want to provide a reference who has seen you in action in a school. Or perhaps they used to work at the organization that you're interviewing with now - they would be a very credible reference, even if you haven't worked together in a few years.
Moral of the story - avoid personal references (friends, family) and former colleagues you haven’t worked with in several years. Focus on current and former managers who can share actual examples of your strengths and areas that you’re still working on.

They are looking for an educational program leader to be their Site Director. The Site Director will organize, direct, and manage a Christian faith-based AfterSchool Program and Summer Camp for about 100 first to eighth grade students. The Site Director serves as the primary, visionary leader for the site by: ensuring that daily out-of-school-time programs run with excellence; building and cultivating strong relationships with parents, school partners, and community partners; and leading and managing two adult team members and about 25 teenage StreetLeaders.
The ideal candidate has 3+ years of relevant experience working with and leading low-income students. Experience leading out-of-school time programs is a plus. Proficiency in Spanish is required.

The Middle School Coordinator will support with running a Christian faith-based AfterSchool Program and Summer Camp for about 30 sixth through eighth grade students. The Middle School Coordinator position is ideal for individuals with deep passion for equipping
middle school students with the skills necessary for academic achievement, life management, spiritual growth, and Christian leadership.
The ideal candidate has 1+ year of relevant experience in doing youth facing work, especially with Middle School students. Experience working with students in an urban education or urban ministry setting is strongly preferred. This person is also fluent in Spanish with the ability to lead conversations with parents and students.

NYOS Charter School—Not Your Ordinary School—is a free, public charter school that was founded in 1998 by a group of parents who wanted more out of education for their children. NYOS Charter School is looking for an operational expert to be their new Director of Business Services. The Director of Business Services will report to the Executive Director, and later the new COO, and will provide leadership for a team whose responsibilities span over Human Resources, Reception Services, Communications, Community Outreach, Student Recruitment, and Student Data. This person will represent business services with the NYOS senior staff members in meetings or communications. The Director of Business Services also completes annual evaluations and supports direct reports in their functions.
The ideal candidate has 3+ years of experience where primary duties included operational oversight and planning, organizing, and directing the work of employees. This person also has knowledge of Texas PEIMS and student data standards. Familiarity with the Skyward Student Information System and Finance/HR software is strongly preferred.
